Which KPIs Should VCs Track by Startup Business Model?
An investor's KPI selection guide for SaaS, marketplaces, consumer products and fintech, with definitions, dates and review questions.

Portfolio KPIs should answer how a particular startup creates durable customer value and finances its growth. A fund can keep common fields for reporting cadence and cash while allowing business-specific operating measures. The best measurement set changes as the business matures.
Begin with the company's operating model
Identify the paying customer, the unit of activity and how the company earns revenue. A subscription software business depends on contracted or recurring account revenue. A marketplace facilitates transactions between participants. A financial product may depend on active accounts, balances, transaction margins and credit outcomes.
Subscription software
For SaaS, the initial monitoring set often includes ARR and MRR with clear active-contract definitions, NRR and GRR, gross margin, net burn, CAC payback and customer concentration. Segment retention by customer type when a blended company figure hides different dynamics.
Example: a fictional company reports $3M ARR, 105% annual NRR and 75% gross margin at quarter end. Confirm whether those figures use the same relevant customer population and reporting date. ARR is a point-in-time run rate, while NRR is measured over an interval. Avoid treating them as interchangeable amounts.
Marketplaces
A marketplace typically tracks GMV, NMV and take rate, matched transaction revenue, buyer and seller retention, repeat frequency and contribution margin. Define whether GMV includes cancellations and refunds. Principal-versus-agent accounting can change recognized revenue presentation.
Illustration: $20M quarterly GMV and $2M matched marketplace transaction revenue imply a 10% take rate. If $1M of unique transactions already counted in GMV is reversed, illustrative NMV is $19M. The cancellation and its refund should be treated as one reversal under the chosen definition.
Consumer and product-led businesses
Consumer products may rely on activated users, repeat behavior, cohort retention, engagement frequency and economically meaningful monetization. The correct time interval follows normal product use. A weekly-used service should not be judged solely by daily retention without explaining the use case.
The cohort retention guide demonstrates why observations at the same cohort age matter. If March has not yet reached month three, that observation is unavailable rather than zero.
Fintech and financial products
Fintech companies vary widely. Payments businesses may track successful transaction volume, net revenue after processing costs, merchant concentration and fraud loss. Lending products may track outstanding principal, delinquency cohorts, net interest or fee economics, credit losses and funding capacity. Banking products require metrics appropriate to regulatory capital, deposit and product structure.
The company should state whether it bears credit risk or acts as a service provider, and how fees, chargebacks and losses are recognized. Specialist regulatory and accounting review remains necessary where material.
A reusable KPI definition card
For every selected metric, record its name, purpose, numerator, denominator, unit, currency, observation date or period, segment, source file, company owner and review status. Example: Annual NRR, calendar year ending September 30, beginning-customer cohort only, percent, sourced from a dated billing export, investor question pending about two major customer contractions.
Choose attention signals

Questions investors ask
Should every portfolio company report identical KPIs?
Use a common update format for reporting dates, cash, material developments and open requests. Select operating metrics based on how the company creates and captures value. The fund can compare historical changes within a company while avoiding inappropriate comparisons between different models.
How many KPIs should a small fund track per company?
Begin with the few measures that explain the thesis and upcoming capital needs, adding detail where new information could change a decision. The number depends on stage, business model and reporting capacity. Every requested metric should have an identifiable use.
