How to Request Portfolio KPIs Without Reporting Fatigue
A lean fund's portfolio KPI request template, including data ownership, reporting cadence, source definitions and low-burden follow-up.

Portfolio reporting creates value when company data informs an investment or support decision. It becomes burdensome when investors ask founders to rebuild the same spreadsheet repeatedly or supply numbers with inconsistent definitions. A small fund should ask for information it will use.
Agree on reporting purposes
Start with the company's current financing and operating needs. A seed-stage software company may need a monthly cash and retention view, while a research-stage hardware team might focus on technical milestones and remaining cash. Existing board packs and investor updates can often answer most questions.
A minimal monthly request format
The request should include: the reporting period and date; available cash and recent net burn; two to six business-specific operating KPIs with definition and prior-period values; material changes; new financing milestones; and specific investor help requested. The number of metrics is an illustrative format rather than a minimum obligation.
Define each metric once
An agreed KPI register records formula, unit, currency, reporting basis, cohort, source owner and effective date. When definitions change, keep the prior version and show why. Business-model KPI selection provides examples for SaaS, marketplaces, fintech and consumer products.
Reuse company material
Accept a board deck, finance export or management update already prepared if it contains decision-useful numbers. Investors should extract the relevant figures and keep references back to their sources. Ask for a new calculation when a material definition or gap prevents the fund from interpreting the information.
An illustrative request message
Subject: September company update. Could you share your current board or investor update, including September 30 cash and your latest cash forecast? Please include the active ARR and net revenue retention figures under the definitions agreed last quarter. If customer-level data is already available in a report, a source link is sufficient. We will follow up on any material inconsistencies together.
This message is a reusable example, not an actual communication. It asks for sources rather than instructing the founder to rebuild a reporting system for the fund.
Track missing information visibly
Status options can include Received, Pending from company, Needs clarification, Reviewed and Not applicable. For each gap, record the company owner, requested source, investment team owner and follow-up date. A missed update can be an attention signal without automatically being treated as a company failure.
Make requests proportional to stage
At pre-seed, a cash plan, technical milestones and two customer-learning observations may be more informative than detailed CAC calculations. A later-stage SaaS company should usually be able to explain its billing, retention and gross-margin definitions. Regulatory or debt-facility reporting needs specialist handling.
A 15-minute investor review routine
Compare the new update with the prior period and management's forecast. Flag changes relevant to the thesis, capital needs or pending decisions. Write one concise follow-up question for each consequential uncertainty. If no action is warranted, mark the review complete with its observation date.

A shared structure can help with dates, ownership and cash visibility, but operating measures should fit the business. Allow existing reports to satisfy a request where possible. A source-linked metric with the right definition is more useful than a standardized number whose basis is unclear.
What should a fund do when a portfolio company misses an update?
Confirm the agreed cadence and responsible contact, then ask for the needed material with a clear deadline. Prioritize requests that affect financing or investment decisions. Record the follow-up and distinguish a delayed report from evidence of deteriorating company performance.
